Most advice on Performance Max vs Standard Shopping for Shopify boils down to one recommendation: run PMax because Google says so. That is not a decision framework. It is deference to a platform that has a commercial interest in how your budget gets allocated. Performance Max expands your ads across every Google-owned surface, which means more Google inventory getting used, and more Google revenue generated. Standard Shopping is narrower but more controllable, and for a significant percentage of Shopify stores it delivers better ROAS. The right campaign type depends on where your account sits today, not on what Google recommends.
The core issue is that PMax's automated bidding learns from conversion data. When an account has plenty of it, PMax can genuinely outperform Standard Shopping by finding purchase intent signals across Display, YouTube and Discover that a manual campaign would miss. When an account doesn't have that data yet, the AI is guessing. With your budget.
Below are the criteria. At the end is a practical transition plan if you decide to move.
What is the actual difference between Standard Shopping and Performance Max?
Standard Shopping is the original Google Shopping campaign type. Your ads appear on the Shopping tab and within Search results. You manage bids at the product group level, you can add negative keywords to stop your ads showing for irrelevant searches, and you get full visibility into which search terms and which products are generating revenue. The trade-off is that your reach is limited to people who are already searching for products like yours.
Performance Max replaced Smart Shopping campaigns in September 2022. Instead of a single placement type, PMax runs your ads across all Google inventory: Shopping, Search, Display, YouTube, Gmail, Google Maps and Discover. You create asset groups with headlines, descriptions, images and video, and Google's AI decides what to show to whom, on which surface, at which bid. The reach is significantly larger. The control is significantly smaller.
| Standard Shopping | Performance Max | |
|---|---|---|
| Placements | Shopping tab + Search results | Shopping, Search, Display, YouTube, Gmail, Maps, Discover |
| Bid control | Manual or automated per product group | Fully automated by Google AI |
| Negative keywords | Full keyword-level control | Account-level exclusions only |
| Asset requirements | Product feed only | Product feed + headlines, images, descriptions, video |
| Visibility | Search terms, product-level performance | Limited reporting on spend drivers |
| Data needed to work | Works from day one | Needs 50+ conversions/month to optimise |
Why Google recommends Performance Max for every store
Google's recommendation is not cynical. PMax is genuinely the better campaign type for accounts with enough conversion data to power the automation. When the algorithm has sufficient purchase signals, it can match users to your products across multiple surfaces more effectively than a manually managed Standard Shopping campaign.
The caveat that gets left out is what "enough data" actually means. Google's automated bidding needs roughly 50 conversions per month at the account level to optimise properly. Below that, the algorithm is learning with insufficient signal. It will still spend your budget. It won't spend it efficiently.
The second issue is placement control. Standard Shopping lets you add negative keywords with precision. With PMax, you can only add account-level negative keyword lists, which cannot be applied at the campaign level. If Google's AI decides a broad search term is relevant to your products, you have limited ability to exclude it. For a Shopify store trying to stay profitable, that loss of control has a real cost.
The right framing: Performance Max is not the wrong campaign type. It is the wrong campaign type at the wrong account stage. An account with 12 months of history and 100 conversions per month should test PMax. An account with 2 months of history and 20 conversions per month probably shouldn't.
When Standard Shopping is the right choice for Shopify
-
01
Your Google Ads account is under 6 months old
New accounts have no conversion history. PMax's bidding has nothing to learn from. Standard Shopping lets you establish which products convert and which search terms drive purchases, building the data layer that PMax will eventually need to work from.
-
02
You are getting fewer than 50 conversions per month
Below 50 conversions per month, PMax's automated bidding is operating without enough signal. Standard Shopping with manual CPC or a maximise clicks strategy lets you accumulate that conversion history without handing control to an algorithm that can't yet use it properly.
-
03
Your monthly Google Ads spend is under $3,000
At lower budgets, PMax's spread across Display, YouTube and Discover pulls spend away from Shopping placements where purchase intent is highest. Standard Shopping keeps your budget focused on people who are actively searching for what you sell.
-
04
You have a focused product catalogue (under 50 SKUs)
PMax's cross-inventory reach is most valuable when Google needs to match many products to many different search intents at scale. If you sell one or two hero products or a small, focused range, Standard Shopping gives you the precision to promote those products to the right searches without algorithmic drift.
-
05
You need to understand which products and terms convert
Standard Shopping surfaces the search terms triggering your ads and shows product-level performance clearly. PMax is a black box by comparison. If you are still learning which parts of your catalogue drive profit, Standard Shopping gives you those answers. PMax won't.
When Performance Max is the right choice for Shopify
-
01
Your account has 6+ months of history and 50+ conversions per month
This is the baseline requirement. PMax's bidding works when Google has enough purchase signals to understand what a converting user looks like for your specific store. Without that data, you are funding the algorithm's education.
-
02
You are spending $3,000 or more on Google Ads per month
At this spend level, PMax can distribute across its broader inventory without pulling too much away from high-intent Shopping placements. There is enough total budget for Google to test across surfaces meaningfully.
-
03
You have a large product catalogue (100+ SKUs)
PMax was built for scale. When you have hundreds of products across diverse categories, PMax's ability to dynamically match products to searches at scale outperforms the manual product group management Standard Shopping requires.
-
04
You have first-party data to load in
Customer Match lists, remarketing audiences and previous purchaser data from Shopify make PMax significantly more effective. PMax uses these signals to find new customers who resemble your existing buyers. Without that data, PMax starts its prospecting from scratch.
Not sure which camp you're in? Run both. Assign 20-30% of your Google Shopping budget to a new PMax campaign alongside your existing Standard Shopping campaigns. Run them for 6 weeks and let the data make the decision for you.
How to transition from Standard Shopping to Performance Max
Do not flip from one to the other overnight. A gradual transition protects your revenue while you gather evidence.
-
Step 1
Keep your Standard Shopping campaigns running. Do not pause or delete them when you launch PMax. Run both in parallel so you have a baseline to compare against.
-
Step 2
Start PMax at 20-30% of your total Google Shopping budget. This gives the algorithm enough to learn from without putting your whole account at risk during the learning phase.
-
Step 3
Wait 4-6 weeks before judging PMax performance. Google's algorithms need time to exit the learning phase. Evaluating PMax in the first two weeks will give you a misleading read.
-
Step 4
Compare cost per conversion and ROAS between campaign types. Use the same date range for both. If PMax is delivering a better cost per conversion at similar or better revenue, it's earning more budget.
-
Step 5
Shift budget toward PMax gradually. Move in 20-30% increments over several weeks, keeping Standard Shopping running as a control until you are fully confident in the transition.
Frequently asked questions
Standard Shopping runs only on Google's Shopping tab and Search results, giving you direct control over bids and full negative keyword management. Performance Max runs across all Google inventory including Shopping, Search, Display, YouTube, Gmail, Maps and Discover. PMax hands bidding and placement decisions to Google's AI, which works well with sufficient conversion data but can waste budget in accounts that don't have enough of it yet.
Performance Max replaced Smart Shopping campaigns in 2022, but Standard Shopping campaigns are still available and widely used. Google has encouraged advertisers to move to PMax, but Standard Shopping remains the better starting point for new accounts, smaller budgets, and focused product catalogues. Many experienced Shopify advertisers run both campaign types simultaneously.
It depends on the account's maturity and conversion volume. For new Google Ads accounts or stores spending under $3,000 per month on Google Ads, Standard Shopping typically delivers better ROAS because PMax's automated bidding needs roughly 50 conversions per month to optimise properly. Once an account has that conversion history, PMax can expand reach and outperform Standard Shopping, particularly for stores with large product catalogues.
Switch when your Google Ads account has at least 6 months of conversion history, you are generating 50 or more conversions per month, and your monthly Google Ads spend is above $3,000. Start by running PMax alongside your existing Standard Shopping campaigns with 20-30% of your total Google Shopping budget. Compare performance over 4-6 weeks before shifting more spend toward PMax.
